PLEASE HELP! Color palette problems with MD2 Viewer 1.4

I'm gonna try to explain what I'm doing here as clearly as I can, hopefully it won't end up sounding too confusing.
I'm in the process of trying to create some weapon icons based on the hi-res weapon skins I edited. What I've done before is load up the model and original hi-res PCX skins with MD2 Viewer, take a desktop screenshot, then use GIMP to edit out the single color background and make it transparent, then shrink the image down to the appropriate size for a HUD weapon icon and save it as PNG. Doing it that way makes the pixels on the edges of the image semi-transparent so that it looks a little smoother at that smaller size.
Well here's the problem I've run into now:
MD2 Viewer will only use PCX images for skins, so what I was
trying
to do was shrink the PNG images that I've edited down to the same size as the PCX ones (the hi-res models use larger images for PNG) and then use irfanview to convert them to PCX. Then I was going to load up the model file, and then apply the new PCX skin to it so I could take a screenshot of it. When I do that, the colors get completely screwed up and mostly red appears, it looks NOTHING like the skin I've loaded. I've also tried converting the images with Wally using the Q2 color palette and then using the resulting PCX skin, but as you may or may not know, that always converts the image to some kinda funky greyscale, and when I load that PCX skin in MD2 Viewer, it shows up as FLAT BLACK.
Somehow I need to convert these damned images using a color palette that will show up with MD2 Viewer the same way it would show up in game. Any ideas on what I'm doing wrong here?

I have run into similar difficulties trying to make pcx skins for q2 models. I will poke around and see if I can find some answers for us.

Dammit man. Using Wally all this time has been a bit of an annoyance. Every time you do a batch conversion with it to change shit to PCX and apply the Q2 palette, it makes the resulting PCX view as all black and white. Wally can kiss my fat ass from now on.

I don't worship the devil. Jesus is Lord, friend. He died for your sins. He will forgive you if you just ask.
